Boiler Diverter Valve Symptoms and What They Mean

A boiler that heats radiators but will not produce hot water at the taps is one of the clearest boiler diverter valve symptoms. The reverse can happen too: hot water works normally, but the heating refuses to come on. For engineers, landlords and capable homeowners, recognising the pattern early can prevent wasted time replacing the wrong component.

The diverter valve is a common failure point in many combi boilers. It directs the boiler’s heated water either to the central-heating circuit or to domestic hot water when a tap is opened. When the valve sticks, leaks or fails to move fully, the boiler may still fire and appear operational, but it cannot send heat where it is needed.

What a diverter valve does in a combi boiler

A combi boiler produces hot water on demand and also serves the radiators. It cannot normally prioritise both functions at the same time. When hot water is requested, the diverter valve moves to route primary water through the plate heat exchanger. When the tap closes, it returns to the heating position so the radiators can receive heat.

Depending on the boiler, this may be a complete diverter valve assembly, a valve cartridge, diaphragm, hydraulic section, motor, actuator or microswitch arrangement. Vaillant, Worcester Bosch, Baxi, Ideal, Alpha and Biasi boilers all use different designs across their ranges. That is why identifying a part from the boiler model and, where possible, the original manufacturer part number matters.

A failed valve is not always the answer. A faulty actuator, worn spindle, scaled plate heat exchanger, defective flow sensor, circulation issue or PCB fault can produce similar behaviour. Proper fault-finding comes before ordering parts.

The most common boiler diverter valve symptoms

Heating works, but there is no hot water

This is the classic complaint. The boiler may fire when a hot tap is opened, yet the water remains cold or only turns lukewarm. In some cases, the radiators warm up instead of the tap water.

If the valve is stuck in the heating position, hot primary water continues circulating around the radiators rather than being diverted through the domestic hot-water heat exchanger. A partially stuck valve can cause fluctuating temperatures, particularly during longer showers.

Before condemning the valve, check whether the boiler recognises a hot-water demand. On a combi, a flow sensor or flow turbine fault can stop the correct sequence from starting. A blocked or heavily scaled plate heat exchanger can also reduce hot-water performance, even where the diverter valve has moved correctly.

Hot water works, but the radiators stay cold

Where hot water is available but the heating will not circulate, the valve may be stuck in the hot-water position. The boiler can produce hot water at the tap, but it does not return to the heating circuit when the demand ends.

Check the basics first: the heating programme, room thermostat, boiler pressure, isolation valves and any zone controls. If there is a heating demand and the boiler fires but the flow pipe becomes hot only around the hot-water side, a diverter valve issue becomes more likely.

This fault can be intermittent. A valve may free itself temporarily after the boiler cools down, then stick again once hot. That intermittent behaviour is useful diagnostic information and should be recorded before parts are changed.

Radiators heat up whenever a hot tap is used

Radiators warming slightly during hot-water use can occur on some systems, especially where pipework runs close together. However, radiators becoming noticeably hot while a shower or tap is running usually points to internal passing at the diverter valve.

The valve may not be sealing fully between ports. Instead of sending all the primary water through the hot-water circuit, it allows some to bypass into the heating circuit. This can make hot water less consistent and waste energy by heating rooms when it is not required.

Hot water temperature rises and falls

A shower that alternates between hot and cool can be caused by several faults, including a blocked plate heat exchanger, low incoming mains flow, a failing thermistor or poor water pressure. A sticking diverter valve is another possibility, especially if the issue occurs alongside unwanted radiator heat-up.

Look for the timing of the fault. If water starts hot, then cools as the boiler modulates or shuts down, the problem may be flow-related or heat-exchanger related. If the heating circuit heats unexpectedly at the same time, the diverter valve deserves closer inspection.

The boiler makes clicking, grinding or whirring noises

Motorised diverter valves and actuators can make a brief operating sound as they move. Repeated clicking, grinding, buzzing or a motor that seems to run without completing its movement may indicate a worn actuator, damaged gears or a seized valve spindle.

Noise alone is not enough to identify the failed component. Pumps, fans and other moving parts can create similar sounds. An engineer should observe the boiler’s operation, confirm whether the actuator receives a signal and check whether the valve physically changes position.

Water leaks from the valve area

A visible leak around the diverter valve, actuator or hydraulic block requires attention. Worn seals, O-rings and diaphragms can allow water to escape, while corrosion may indicate a longer-term leak. Even a small drip can damage nearby electrical components, including the PCB, and may eventually lead to low system pressure.

Do not simply tighten fittings or apply sealant to a boiler component. The correct repair may be a seal kit, cartridge or complete valve assembly, depending on the model and condition of the part.

How to separate a diverter valve fault from similar problems

The most useful clue is what happens when the boiler changes between heating and hot-water demand. If a hot tap is opened and the radiators start warming, or if hot water disappears whenever heating is requested, the diverter valve is high on the list.

A restricted plate heat exchanger often gives poor or unstable hot water but does not necessarily cause radiator heat-up during a tap demand. A failed flow sensor may mean the boiler does not fire for hot water at all. A pump issue can leave both heating and hot water affected, particularly if the boiler overheats or locks out.

On boilers with separate motors or actuators, a technician may find that the valve body moves freely but the actuator has failed. Replacing only the failed serviceable component can reduce repair cost. On older boilers with corrosion, leakage or repeated sticking, fitting a complete diverter valve may be the more reliable option.

What can be checked safely before calling an engineer

Homeowners should not remove a boiler case or work on gas-carrying and sealed-system components. A Gas Safe registered engineer should carry out internal boiler diagnosis and repair.

There are still a few safe observations that help speed up the visit. Note whether hot water, heating or both are affected. Check the pressure gauge when the system is cold, confirm that power and controls are on, and look for fault codes on the display. Run a hot tap for a short period and see whether any radiators become warm when the heating is switched off.

For landlords and maintenance teams, record the boiler make, model, GC number and existing part number where available. Photographs of the old component and its electrical connections can also help verify the correct replacement, but they should only be taken without disturbing sealed or live parts.

Choosing the right replacement diverter valve

Boiler parts are not interchangeable simply because they look similar. Manufacturers often use revised versions of a valve across different boiler generations, with changes to connector type, body shape, seal arrangement or actuator specification. Order against the exact appliance model and manufacturer part number whenever possible.

A replacement can be supplied as a new genuine part or, for suitable repairable components, a refurbished option may make financial sense. The best choice depends on the age of the boiler, the condition of the surrounding hydraulic block and the cost of the wider repair. A refurbished component with a clear warranty can be practical for a cost-controlled repair, while a new part may be preferred for newer appliances or longer-term maintenance work.
